4, do a good job of pre-control and supply of key materials. This year, in the daily material supply management, we will focus on the pre-control of materials that affect the loading and unloading production, and formulate the minimum inventory reserve.

(1) Provide spare parts for key loading and unloading machinery. This year, the company's throughput reached a record high, exceeding180,000 tons. It is particularly important to ensure the intact rate of key loading and unloading machinery such as 980 loaders, scrapers, portal cranes, excavators and filling and packaging machines. Reserve spare parts in advance is the key to ensure loading and unloading production, because most of these mechanical maintenance parts are purchased from other places, especially imported parts, and the procurement cycle is long, so we make them in time according to the plans reported by various units.

(2) Fuel is the "blood" for the normal operation of loading and unloading machinery. If the fuel supply is not timely or there is a problem, it will have a great impact on loading and unloading production. Therefore, ensuring fuel supply is the top priority of material supply. Since the end of March this year, the fuel market has been in short supply, fuel prices have been rising, and suppliers' profits have decreased. We have to pay in cash to buy fuel, and we don't accept acceptance bills, which makes it very difficult for us to buy fuel. Under the coordination of the company's leaders, we made many door-to-door discussions and communication, and finally solved the problem of purchasing fuel, so that the supplier agreed to accept some acceptance bills from five major banks, and owed 400,000 yuan for fuel every month, and reached a long-term supply and demand agreement with the supplier, which provided favorable guarantee for the company to produce oil products. With the help of the company's leaders, we bought 300 tons of diesel from the frontier defense, saving 230 yuan on average per ton, thus saving 69,000 yuan.

(2) Material management

1, material procurement. Over the past year, the material company has conscientiously implemented the Management Measures for Equipment Procurement of our bureau and the company's regulations on price comparison procurement, restrained the procurement behavior with the system, managed the material circulation process according to the prescribed procedures, and adopted various measures to effectively supervise and restrict. Further implementation of the "sunshine procurement" project, material procurement is publicized on the Internet, which makes information open and transparent, facilitates users' inquiry, is conducive to the supervision of higher and lower departments and units, strengthens the quality of material procurement, avoids the inflow of three-no-products and counterfeit and shoddy products, and ensures the smooth progress of safety production.

2. Minimize procurement costs. Since 2004, the national price increase of raw materials, especially steel, chemicals and fuel, has directly driven the price increase of wire rope, accessories, chemicals, rubber and hardware closely related to our production, and increased the production cost of the company. In this case, we pay close attention to the international and domestic political and economic forms, actively tap the internal potential, and do everything possible to reduce costs. We take six measures, such as improving the quality of sales staff, mastering market information, grasping the source procurement, repairing the old and utilizing the waste, to save energy and reduce consumption as much as possible. In order to reduce the material cost, the company adopted the method of replacing old batteries with new ones, and the machinery company replaced the old batteries with new ones. This year, 150 old batteries were replaced with 53 new batteries, with a value of 24,682.50 yuan, which saved the cost.

3. Further improve the modernization level of material management. A, the use of microcomputer to maximize the service for management, and constantly improve work efficiency. From the beginning of the year, we began to prepare for getting rid of manual bookkeeping, and checked the microcomputer inventory account in June-June, grasped and analyzed the mistakes, found relevant personnel to summarize the existing problems, provided information and data for perfecting and expanding the material management software, and prepared for canceling manual bookkeeping before the end of the year. (3) Warehouse management.

1. Seriously organize employees to study and implement the Law on Work Safety and the Regulations on Safety Supervision and Management of Shandong Province, organize employees to carry out training and examination on relevant safety laws and regulations in combination with the requirements of the company's "Safety Month" activities, conduct comprehensive self-examination in combination with the characteristics of safety key parts such as gas stations and warehouses, put forward rectification measures for the problems found, and report the results and incorporate them into the assessment. Weeds in 1 oil depot and triangle oil depot have been cleaned up successively, and the lightning protection facilities, ventilation holes of oil storage tanks, grounding wires of distribution boxes and rainwater leakage in warehouses of the three oil depots have been inspected and rectified, and expired fire fighting equipment has been replaced, thus providing reliable guarantee for the company's safe production.

2. Adhere to the monthly routine inspection system of warehousing, and enhance the management awareness of warehousing personnel through the inspection of basic warehousing work, thus promoting the continuous improvement of warehousing capacity, appearance and material management level. At the beginning of the year, for better management, we put the tires and wire ropes that were originally in the charge of warehouse 2 into warehouse 1# (the maintenance warehouse and personnel of machinery company were also put into warehouse 1# for management). In order to revitalize the inventory materials, the surplus materials in the warehouse are cleaned up and counted, and the inventory materials are classified and accounted, and the details are listed for the inquiry and use of grass-roots units. In April this year, the car class passed the test of 1 washing machine. The railway company took 1 oiler, 1 large grinder, 12# channel steel 62M. 3. Compress inventory and reduce capital occupation. First, according to the deployment of the Bureau, continue to do a good job in the inventory of nuclear materials. Third, the existing problems:

Four. Work plan for 2006

(1) Raise awareness, strengthen management and improve mechanism.

Strengthen material management, tap the potential of material circulation, reduce production costs, improve economic benefits, and strive to complete the company's entrepreneurial goals, plans and tasks in 2006. It is necessary to strengthen material management, further improve the internal management mechanism, improve material management rules and regulations, work quality standards and post performance appraisal standards, so as to ensure smooth procedures and clear responsibilities. (2) Strengthen market research and enhance the forward-looking trend of material price fluctuations.

On the basis of the annual comprehensive plan, comprehensively, deeply and systematically grasp and understand the market information, fully consider the port production and development needs, market prices, funds and other factors, timely prepare the monthly bulk or bulk material procurement plan, timely grasp the market economic changes caused by the national macro-policy regulation, analyze the fluctuation trend of material prices, and predictably prevent illegal traders from arbitrarily raising prices, lowering prices, reducing costs and saving expenses. Arrange purchase channels, increase the proportion of direct purchase, pay attention to the source of production, select suppliers with good quality, good reputation, timely delivery and reasonable price, and minimize intermediate links.

Using modern management methods such as computers to strengthen democratic supervision over material procurement management, and publicizing supplier files and the origin and price of materials through the company's computer network system, it is not only convenient for users to inquire, but also beneficial to the supervision of various departments and users, so as to truly achieve "sunshine procurement" with transparent procurement and open information.

(4) Strengthen pre-control of key materials, ensure supply and improve quality management.

Everything is established in advance, and it is abolished if it is not foreseen. Port is a special industry. For key equipment, tall equipment, key materials and emergency materials, it is necessary to gradually establish a material supply security system and smooth the approval, procurement and supply procedures. To ensure the supply of production materials, salesmen should always go deep into users, know the materials needed for production in time, and be aware of the maintenance materials. Ensure the supply of spare parts for key loading and unloading machinery, especially imported spare parts, and plan, report and order early in time to ensure the supply of spare parts. At the same time, strengthen the quality management of purchased materials and strictly prohibit the purchase of "three noes" products; Do a good job in material acceptance and warehousing to prevent fake and shoddy products from entering the production process, so as not to cause accidents or economic losses; To strengthen fuel procurement, we should continue to do a good job in the long-term supply-demand relationship with fuel supply and oil supply companies, prevent the company's production from being affected by fuel shortage, and make every effort to ensure fuel supply.
